Why you must start in August
Every link in cross-border logistics has a lead time:
- Overseas-warehouse stock prep must count first-leg transit plus inbound and shelving — at least 6–8 weeks ahead;
- Express / special-line peak-season space gets tighter the closer you get, and prices climb with it;
- Destination compliance paperwork (VAT, IOSS, filing documents) can rarely be rushed at the last minute.

① Back-count inventory against sales
Pull last year's sales curve for the same period, factor in this year's growth estimate, and back out the latest warehouse-in / live date — keep 15–20% safety stock.
② Lock your primary channel plus a backup
The primary channel handles steady volume; the backup catches overflow. A tier-1 agent's peak-season value is holding space so you never get squeezed out on a big day.
③ Compliance up front
EU IOSS / VAT, UK VAT, U.S. filing standards — prepare all of them early. Doing it right once is a tenth of the cost of firefighting an inspection.
④ Packaging and labels up to standard
Destinations have rules on labels, materials, and environmental compliance. Check outer cartons, inner cushioning, and stickers item by item — do not lose cargo to packaging.
⑤ An exception-response mechanism
Assign one contact person so logistics exceptions are known and handled immediately — not when buyers start asking "where is my package".
⑥ Do the total-cost math
Lay out every channel's cost. Compare not the "lowest per-parcel price" but the total of transit time + delivery reliability + risk.
